Background & Needs

The company started electronic material business 5 years ago to build new profit base. Staff’s motivations were high and they had stable business deal with existing customers. However, the sales growth curve was starting to settle even though the sales volume was still unsatisfactory.

Purpose

To clarify the internal & external impediments that inhibit the expansion of sales volume, and resolve them.

Consulting

After thorough field research and department audit, one problem became clear. It was a communication problem between different departments. Although there was unity within each department, inter-communications between different departments had serious grooves. For instance, there were scenes such as engineers fending off the request from sales by using difficult chemical formula, or sales claiming their opinions without understanding the technical point of view. Moreover, management team also couldn’t understand the difficult chemical formula. Therefore, we translated separate points of view to the common language, and facilitated dialogues from the standpoint of a third-party consultant. After several meetings, all departments became to share the common purpose, and we succeed in moving on to the normal marketing activity process such as marketing research, market selection, identification of development issues, and installation of sales management system.

Output

In this spring, all department started working together with new organization for sales expansion under the slogan of common purpose. (Ongoing)

Background & Needs

The company needed to improve new ordered product’s yield. It was very tight situation, because an average yield of the multipin COB substrate (more than 400 pins) was 60% and they had to improve it to 90% in next 3 months to avoid client’s short-supply to the end customer..

Purpose

To investigate and analyze failures for applying the appropriate actions based on the result.

Consulting

Through investigation and analysis, we had found that surface damages and foreign body contaminations were causing 80% of failures. Based on the findings, we inspected general equipments, transport works, device maintenance, room cleanliness, and inside of chemical tank. Finally, we instructed the work-flow to the workers of 3 manufacturing sites.

Output

Achieved target within two months.

The company was preparing for the launch of substrate for new customer. The customer required more difficult product than existing ones, and the best quality control. We participated to the project from the preparation stage for a smooth launch.

-Organaized cutomer’s demand in detail
-Conducted risk assessment by Investigating on the company’s manufacturing ability.
-Defined the gaps between their capacity and customer’s demand as risk points.
-Analyzed the importance and difficulty of each risk points.
-Prioritized the improvement tasks and made action plan.
-Instructed PDCA cycle; planning of the improvement action, performing prototype test, reviewing the test result, and considering the next action.
-Improved product quality and production capacity to the level of customer’s demand with PDCA cycle.

Output

Achieved the target yield within the period and it went successfully launched.
